Evaluating employee surveys: planning, facilitation, implementation
After employee surveys, workshops with the respective teams and managers are needed to present and contextualise the results, derive actions, and follow up on them. Such evaluation workshops can be challenging, especially when the results are not all positive. We facilitate such workshops with managers and employees and are also proven partners for HR and senior management (those responsible for personnel) in the planning and implementation of the overall process.
Evaluation, workshops and follow-up analysis of employee surveys
The challenge in evaluation workshops of employee surveys
The worse the results of the employee survey are for a team, the more important a constructive atmosphere becomes.
With inexperienced facilitators, the evaluation workshops can then produce unnecessary polarisation and escalation between the team and the manager, which is exactly what needs to be avoided.
How we work in evaluation workshops for employee surveys
So the point is,
- bring the team and the manager into a constructive, respectful dialogue
- To work on conflicts and polarities
- and develop an action plan ready for implementation (who | what | by when)
Here is an example from one of the many evaluation workshops we have facilitated in order to reach these objectives:
In the run-up
Analyse the results
Clarify the underlying conditions
Define the objectives of the workshop
Define indicators of success
Create the conditions for success
An intensive preliminary talk, including preparatory coaching with the manager
also preliminary discussions with a representative group of the team members
Typical procedure of an evaluation workshop of an employee survey
- Introduce goals and process
- Present survey results
- Resonance, reflection, analysis and evaluation: What does this mean for us as a team / for me as a leader?
- Develop measures:
- Make and record agreements
- Reflection with all participants
- What we have achieved
- What was particularly positive about this workshop
- Define clear next steps
Follow-up with the manager
Follow-up with us often includes the following steps:
- Review and reflection with the manager
- Follow-up after about 3 weeks
- How things are going with the insights and results
- How and what is being implemented
- Which obstacles there are (still) in implementation
Subsequent coaching for the manager can also make sense here.
There are a number of pitfalls to watch out for in preparation and delivery. For the details, read Employee surveys: how evaluation workshops, actions and follow-up work best
Online, Virtual or "Classic" In-Person
The evaluation workshops and the preparation and follow-up that go with them can also be run online.
We always design our virtual workshops to be very interactive, involving all participants in an activating way and thereby achieving immediately usable and implementation-oriented results that are accepted and supported by all.
